Low average watch time means your hook lost people in the first few seconds. A drop-off at the midpoint means the script sags. Full watches but low views means the video is grand and the topic missed.

Last month I gave Claude the numbers for my last 60 videos. It found two things. Every video that broke out was 218 words or under, and every video I opened as part of a series went nowhere. So I cut every script under 220 words and dropped the series openers.
The video that did 648,000 views for me is 207 words long. But the real reason it broke out was early retention. The hook held people past the opening seconds.
